How do I stop being the bottleneck in my own company?

Short answer: First admit you are the constraint, then redesign what reaches you, not how hard you work. Working longer hours only widens the bottleneck a little, and it's already the narrowest point in the company. Decide which decisions truly need you, push the rest down with clear rules, and protect your time for the few that remain.

I'm Vinay Pasricha. I run GoodSpace AI and wrote The Execution Doctrine. Many founders I meet are the hardest-working person in their company and also the reason it is slow. Both are true at once, and the second is hard to see from the inside.

Why it's hard to admit

The founder built the company by deciding everything. Early on, that was a strength: you were fast because you were the whole company. As the company grows, the same habit becomes the limit. Work waits for your approval, your review, your call. People stop deciding because they've learnt that you'll change it anyway.

In the book I treat this as a design problem, not a moral one. When the bottleneck is human, the fix is not to blame the person, including yourself. It is to change what flows through them.

Signs that the constraint is you

  • Work piles up whenever you travel or fall ill.
  • Your team brings you problems they could solve, with no recommendation attached.
  • Your calendar is full of approvals, not decisions.
  • The same decisions come back to you every week.

Redesign what reaches you

  1. List what came to you last week. Every approval, question and review.
  2. Sort it. Which items truly need you: strategy, key hires, big money, key customers? Which need a rule instead? Which need someone else entirely?
  3. Write the rules. "Discounts up to this level, the sales head decides." "Hires below this level, the manager decides with HR." A rule removes a hundred future questions.
  4. Ask for recommendations, not problems. People bring a proposed answer. You approve, adjust or decline. That is faster for you and builds their judgement.
  5. Accept some mistakes. If you reverse every decision, people stop making them. Decide what size of mistake you can live with in exchange for speed.

Then protect what's left

What remains is the work only you can do. Give it fixed time. When you are the constraint, an hour of your focused attention is worth more than a day of anyone else's effort.

One thing to do this week

Keep a list of everything that waits for you for five working days. At the end of the week, take the three items that came up most often and write a rule for each that lets someone else decide. The execution path on this site helps you find your constraint step by step.

Where this comes from
